01 / Bound the Pilot

Choose one workflow and a small working group of four to six people who handle the real handoffs.

02 / Design the Controlled Test

Classify the work as Automate, Assist, or Protect. Keep human accountability explicit wherever technical risk or customer trust is involved.

03 / Apply the Evidence Gate

Review actual use and results together. All five conditions must hold before the team considers expansion. A date or a score cannot approve the decision.

1. Usage

People use the workflow in live work.

2. Quality

Outputs are reliable enough with the agreed review.

3. Speed

Cycle time improves without weakening quality.

4. Ownership

Named owners run the correction loop.

5. Security and governance

Data boundaries, approved environments, escalation, and sign-off work in practice.

Gate review

04 / Stabilize and Retest

A failed condition means hold expansion, correct the problem, and test again with the original group.

05 / Expand One Dimension

Add one user group, product family, or use case at a time, only after repeatable behavior and a working correction process are demonstrated.

Evidence earns the right to expand. If quality, ownership, or trust weakens, hold expansion and correct the workflow.
